Weetabix selected ADR International Purchasing Consultants to drive improvement in their Procurement Operation through the enhancement of skills. Weetabix wished to have a more robust approach to strategic sourcing and stakeholder management.

The objectives of the program were to embed Category Management as a core business process for the procurement team and its stakeholders. This would involve Sourcing Professionals having greater professionalism, using more advanced sourcing tools, and the confidence to present and challenge during senior executive meetings.

ADR designed Category Management Process for Weetabix, supported by a Toolkit which serviced as a “how to guide” for the procurement team and its stakeholders. Key tools and templates were simply and consistently utilised throughout the toolkit and supporting training. The Category Management Process included those tools that were most relevant to a food industry organisation, including Risk Management and Sustainability.

Training in Cost Analysis and Negotiation was undertaken by the Purchasing Department, to introduce and apply more sophisticated approaches to the management of should cost.

The use of influencing skills for internal and external negotiation, and the use of supplier financial analysis to identify and drive cost improvement opportunities.

The training was followed by an extensive programme of coaching, both one to one and in teams. This was focused on embedding the tools and driving exceptional results from detailed analysis, the overall programme has been underpinned by a competency framework, designed by ADR, which is used for on-going personal development planning and appraisal.

The Procurement Professionals who have benefited from the ADR coaching took part in Skills Analysis before and during the programme, which has demonstrated improvement in both core skills and on-going capability enhancement.

The coaching programme was so successful that it has been extended to include professionals who are seconded into the Procurements Department from the Manufacturing Part of the business, to support them in becoming experts in Purchasing for New Product Development. This has resulted in more efficient product launches and better specification reengineering programme.

The programme successes also led to an extension of scope into the North American Operation of Weetabix.
